A global digital engagement solutions provider, supporting the hospitality, healthcare, and senior living sectors, set out to enhance the performance, governance, and scalability of their Atlassian ecosystem. Their Jira environment spanned multiple business units, hosting dozens of company-managed and team-managed projects for software delivery, support, and platform operations.
Challenge

As the organisation expanded, so did their Jira instance, resulting in several challenges:
Fragmented workflows and inconsistent project configurations.
Duplicated custom fields and overlapping automation rules.
Limited visibility across product portfolios and shared services.
The client requested a comprehensive Atlassian wellness check to assess their current setup against best practice and identify areas for improvement.
Approach
The Sourcesense PSO team, under the guidance of Fiona Pratt, conducted a structured review across five key dimensions:
Project Inventory & Ownership Mapping – Over 60 active Jira projects were catalogued, revealing activity patterns and clarifying ownership.
Custom Field Rationalisation – An audit of more than 200 fields identified opportunities to reduce duplication and consolidate naming.
Permission Scheme Review – Role configurations and access models were validated across both service and software projects.
Workflow & Automation Health – A detailed review of active workflows and automation rules highlighted inefficiencies and redundancies.
Integration & Data Integrity – Alignment across integrated systems (such as Confluence, reporting tools, and support platforms) was verified.
Key Findings

Field Duplication: Approximately 30% of custom fields had overlapping purposes or similar names.
Access Drift: Inconsistent permission models created governance risks and complicated auditing.
Stale Projects: Several inactive projects remained configured with outdated workflows.
Data Quality Issues: Inconsistent use of labels and select lists affected reporting accuracy.
Outcome

Following the implementation of Sourcesense’s recommendations, the number of custom fields was reduced by 22%, improving performance and simplifying reporting. A standardised permission model was introduced across all business units. Template-driven project creation improved setup consistency and reduced the time required to create new projects by 40%. The wellness framework also established a regular review cadence, supporting long-term governance and scalability. Leaving our customer with a clean and clutter free instance.
Conclusion
This wellness check highlighted the tangible benefits of structured ecosystem audits within mature Atlassian environments. By streamlining configurations, strengthening governance, and improving data hygiene, the client achieved faster insights, enhanced compliance, and improved platform performance.
